Marketplace sale events are announced weeks ahead and the volume curve is predictable. What breaks them is manpower planned in the last fortnight, and forgetting that returns peak after the sale, not during it.

Rostering a dark store to its demand curve

Quick-commerce demand has at least two peaks a day, and they differ by pincode. An illustrative weekday pattern for a residential dark store:

Riders: employees or gig workers?

Two legal models for delivery riders

The Code on Social Security 2020 recognises gig and platform workers for the first time, alongside ordinary employment. Which model a rider sits in changes what is owed.

Safety and compliance

What dark stores and fulfilment centres must get right

Speed is the product in quick commerce, which is exactly why safety and hygiene need to be designed in rather than left to the floor.

No speed pressure on riders

Rider incentives are tied to completed deliveries and attendance, never to beating a clock on the road. Helmets are checked at every shift start.

Food-handler hygiene

Dark stores selling food need FSSAI registration or a licence, and pickers handling fresh and chilled items follow the same hygiene rules as food handlers.

Store registration

Dark stores and fulfilment centres register under the State Shops and Establishments Act, which sets opening hours and weekly-off rules alongside the Labour Codes.

Can you staff a new dark store in 48 hours?+

That is our target where a local pool already exists — pickers, packers and a supervisor from nearby stores. In a new city, plan seven to ten days to build the pool before the first store opens.

How do you handle the twice-daily demand peak?+

Part-shift blocks of four and six hours rostered against each store's own demand curve, plus a floating city pool for absence and unexpected surges. Full-shift-only staffing is what makes this model expensive.

Do you supply delivery riders as well as store staff?+

Yes — riders with licence and vehicle verification, on our payroll with ESI and accident cover, plus hub associates and RTO and returns processing teams.

How is attendance tracked across hundreds of stores?+

Store-level attendance punch-in, with fill rate per shift visible to your operations team, and a city coordinator responsible for each cluster.

What about compliance for part-time and short-shift workers?+

Wages are never below the State minimum rate, which the Code on Wages allows to be fixed by the hour, day or month; where a State fixes only a daily rate, we check its short-shift rules before rostering part-day blocks. PF and ESI apply as due, short shifts do not remove statutory cover, and the challans reconcile to the actual roster.

Are delivery riders employees or gig workers under Indian law?+

It depends on the arrangement. Riders on a staffing company's payroll are employees, with a monthly wage, PF and ESI where eligible. Riders who take work through a platform are gig or platform workers under the Code on Social Security 2020, and the aggregator contributes to a social security fund for them. Many operators use both: payroll riders for planned hub rosters and platform riders for surges.

How early should we start staffing for festive sales?+

Eight weeks before the first sale day is comfortable for a large site: time to forecast, recall returning workers, source the gap, train on your systems and run a dry run. Keep returns and RTO crews for two to four weeks after the sale, because the return wave arrives after the order wave.

How is a dark-store roster priced?+

Per staffed hour, built up from the loaded wage: gross pay at or above the State minimum, employer PF, employer ESI where gross wages are within ₹21,000 a month, bonus and leave provisioning, plus our service fee.
